Tutorial: Make a Repository Agent-Ready with Hooks and a Diff Check
Set up a repository for coding agents: AGENTS.md, permissions, a hook that blocks secrets and risky commands, a typecheck hook, and a diff check that catches shortcuts.
On this page· What you will build
Why this matters
Working with AI coding agents says to put rules in AGENTS.md, permissions in settings, and checks in hooks, because "a hook is a guarantee". This tutorial builds those guarantees for a small repository and tests them. You write a hook that stops an agent from reading secrets or running irreversible commands, a hook that hands type errors back to the agent the moment it makes them, and a diff check for the shortcuts agents take when a check is hard to satisfy: a silenced type error, a skipped test, a dependency nobody asked for. Then you watch a plausible agent change pass npm run check and fail the diff check.
What you will build#
$ npm run check
# tests 3
# pass 2
# fail 0
# skipped 1
$ npm run agent-diff-check -- --scope src/,test/
BLOCK src/pricing.ts:10 silenced type error: // @ts-ignore
review src/pricing.ts:11 explicit any: const rate = (COUPONS as any)[coupon] ?? 0;

2 blocking, 4 to review- Project instructions:
AGENTS.md, imported byCLAUDE.md. - Permissions and hooks in
.claude/settings.json, checked in for the whole team. - A PreToolUse guard that blocks reading secret files and running irreversible or outward-facing commands.
- A PostToolUse typecheck that reports type errors in the file the agent just edited.
- An agent diff check that flags shortcuts, new dependencies, weakened tests, and changes outside the task's scope.
- Tests that run the hooks exactly as Claude Code does: JSON on standard input, exit code and standard error out.
Hover or tap a component to see what it does.
Show text descriptionHide text description
Instructions are requests; hooks and checks are guarantees.
- AGENTS.md: Commands, conventions, and rules: what helps the agent work well.
- Coding agent: Reads, edits, and runs commands in the repository.
- PreToolUse guard: Blocks .env and key files, git push, reset --hard, publish, and piping downloads into a shell.
- PostToolUse check: Type errors in the file just edited go straight back to the agent.
- Diff check: @ts-ignore, skipped tests, removed assertions, any, new dependencies, files outside the brief.
You need Node.js 22.18 or later and git. Claude Code is optional: everything here is tested without it.
1. A small repository to protect#
mkdir agent-ready && cd agent-ready
git init -b main
npm init -y
npm pkg set type=module
npm install -D typescript @types/node
mkdir -p src test scripts .claude/hooksSet the scripts by hand in package.json, so check runs both the types and the tests:
"scripts": {
"typecheck": "tsc",
"test": "node --test",
"check": "npm run typecheck && npm test",
"agent-diff-check": "node scripts/agent-diff-check.ts"
}Copy the tsconfig.json from Foundations Tutorial 1 and set its include to ["src", "test", "scripts", ".claude/hooks"], so the hooks are type checked too. The application is one pricing rule and its tests:
export interface LineItem {
sku: string;
unitPrice: number; // cents
quantity: number;
}
/** Order total in cents, with a 10% discount on orders of $100 or more. */
export function orderTotal(items: LineItem[]): number {
const subtotal = items.reduce((sum, item) => sum + item.unitPrice * item.quantity, 0);
return subtotal >= 10_000 ? Math.round(subtotal * 0.9) : subtotal;
}import assert from "node:assert/strict";
import { test } from "node:test";
import { orderTotal } from "../src/pricing.ts";
test("orders under $100 pay the subtotal", () => {
assert.equal(orderTotal([{ sku: "a", unitPrice: 2_500, quantity: 3 }]), 7_500);
});
test("orders of $100 or more get 10% off", () => {
assert.equal(orderTotal([{ sku: "a", unitPrice: 5_000, quantity: 2 }]), 9_000);
});2. Instructions the agent reads every session#
# Shop pricing — agent instructions
## Commands
- Verify before finishing any task: `npm run check` (types and tests, about 5 s)
- One test file: `node --test test/pricing.test.ts`
- Before asking for review: `npm run agent-diff-check -- --scope <paths from the task brief>`
## Code
- TypeScript, strict, run directly by Node.js (no build step). Imports use the `.ts` extension.
- Money is integer cents everywhere. Never use floating-point dollars.
- Pricing rules live in `src/pricing.ts`, one exported function per rule, each with tests in `test/`.
## Rules
- Fix type errors and failing tests; never silence them (`@ts-ignore`, `any`, `.skip`, deleting assertions).
- Do not add dependencies without asking.
- Touch only the files the task needs. Propose unrelated improvements in your summary instead.
- Never read `.env` files; `.env.example` lists the variable names.@AGENTS.mdEvery rule under "Rules" is a request. The rest of this tutorial turns the important ones into checks that do not depend on the agent remembering them.
3. A guard that runs before every tool call#
Claude Code runs a PreToolUse hook before each tool call and sends it the call as JSON on standard input: the tool's name, and its input, such as file_path for file tools or command for Bash. If the hook exits with code 2, the call is blocked and the hook's standard error is shown to the agent as the reason. Any other non-zero exit code is only reported as a hook error, and the call goes ahead, so a policy must use exit code 2.
The policy is a pure function, so it can be tested without spawning anything:
/** The JSON Claude Code sends to a PreToolUse or PostToolUse hook on standard input (the fields used here). */
export interface HookInput {
hook_event_name: string;
tool_name: string;
tool_input: { file_path?: string; command?: string };
cwd?: string;
}
// Files an agent never reads or writes: secrets and credentials.
const SECRET_FILE = /(^|[\\/])(\.env(\.[\w-]+)?|[\w-]+\.(pem|key|p12)|id_(rsa|ed25519))$/i;
const ALLOWED_ENV_FILE = /\.env\.example$/i;
// Shell commands that are irreversible, outward-facing, or read secrets indirectly.
const DANGEROUS_COMMANDS: [RegExp, string][] = [
[/\bgit\s+push\b/, "pushing is for people: ask the user to push"],
[/\bgit\s+reset\s+--hard\b/, "git reset --hard discards work: use git stash or ask first"],

];
/** A reason to block this tool call, or null to let it through. */
export function checkToolCall(input: HookInput): string | null {
const file = input.tool_input.file_path;
if (file && SECRET_FILE.test(file) && !ALLOWED_ENV_FILE.test(file)) {
return `Blocked: ${input.tool_name} on ${file}. Secret files are off limits; use .env.example for the variable names.`;
}
const command = input.tool_input.command;
if (input.tool_name === "Bash" && command) {
for (const [pattern, why] of DANGEROUS_COMMANDS) {
if (pattern.test(command)) return `Blocked: \`${command}\`: ${why}.`;
}
}
return null;
}// PreToolUse hook: runs before every tool call. Exit code 2 blocks the call and sends stderr to Claude.
import { checkToolCall, type HookInput } from "./policy.ts";
let raw = "";
for await (const chunk of process.stdin) raw += chunk;
const reason = checkToolCall(JSON.parse(raw) as HookInput);
if (reason) {
console.error(reason);
process.exit(2);
}Every reason says what to do instead. The agent reads it and adjusts; a bare "denied" tends to produce a different attempt at the same thing.
Pattern matching on commands is a safety net, not a sandbox: a determined process can always find another spelling. It catches the common mistakes an agent makes while trying to help. For untrusted code or long unattended runs, use a container with no secrets in it, as the article says.
4. Type errors handed back right after the edit#
A PostToolUse hook runs after the tool. Exit code 2 cannot undo the edit, but it shows standard error to the agent immediately, so it fixes the error now instead of discovering it at the end of the task.
// PostToolUse hook for Edit and Write: typecheck the project and report errors in the edited file.
// Exit code 2 shows stderr to Claude right away, so it fixes the error before moving on.
import { spawnSync } from "node:child_process";
import path from "node:path";
import type { HookInput } from "./policy.ts";
let raw = "";
for await (const chunk of process.stdin) raw += chunk;
const input = JSON.parse(raw) as HookInput;
const file = input.tool_input.file_path;
if (!file || !/\.(ts|tsx)$/.test(file)) process.exit(0);
const root = process.env.CLAUDE_PROJECT_DIR ?? input.cwd ?? process.cwd();
const tsc = path.join(root, "node_modules", "typescript", "bin", "tsc");
const result = spawnSync(process.execPath, [tsc, "--noEmit", "-p", root, "--pretty", "false"], { cwd: root, encoding: "utf8" });
// tsc prints paths relative to the project; keep only the errors in the file that was just edited.
const relative = path.relative(root, path.resolve(root, file)).split(path.sep).join("/");
const errors = result.stdout.split("\n").filter((line) => line.replaceAll("\\", "/").startsWith(`${relative}(`));
if (errors.length > 0) {
console.error(`Type errors in ${relative} after your edit:\n${errors.join("\n")}`);
process.exit(2);
}Only errors in the edited file are reported. Halfway through a change, other files are often broken on purpose; flagging them on every edit would push the agent into fixing things in the wrong order.
5. Wire it up for the whole team#

}- The permissions and the guard overlap on purpose. Permission rules match command patterns; the guard catches variations they miss, such as
cat .env | grep KEY. - The
argsform runsnodedirectly, with no shell in between, and${CLAUDE_PROJECT_DIR}points at the repository root wherever the agent's current directory is. That keeps paths with spaces, and Windows, working. settings.jsonis checked in, so every teammate's agent runs with the same guardrails. Personal overrides go in.claude/settings.local.json, which stays out of git.
Try the guard by hand, the way Claude Code calls it:
echo '{"hook_event_name":"PreToolUse","tool_name":"Bash","tool_input":{"command":"cat .env"}}' | node .claude/hooks/guard.ts; echo "exit $?"
# Blocked: `cat .env`: reading .env files exposes secrets.
# exit 2
echo '{"hook_event_name":"PreToolUse","tool_name":"Bash","tool_input":{"command":"npm run check"}}' | node .claude/hooks/guard.ts; echo "exit $?"
# exit 06. A diff check for the shortcuts agents take#
When an agent cannot make a check pass, it sometimes makes the check stop checking: a @ts-ignore, an as any, a skipped test, a deleted assertion. These pass every gate you have. They are also easy to find in a diff.

if (blocking > 0) process.exitCode = 1;
}Two levels keep it useful: block for things that are never right in a finished change, review for things that are sometimes right but deserve a person's look. The scope comes from the task brief's context: if the brief says the work is in src/ and test/, anything else is a question.
The first version of this script missed brand-new files: git diff does not show files git is not tracking yet, and agents create files all the time. The ls-files --others loop is there because the test in step 8 caught it.
7. Watch it catch a plausible change#
Commit the repository, create a branch, and give your agent this brief, or make the change yourself to see the result:
## Goal
`orderTotal` accepts an optional coupon code; SAVE10 takes 10% off the final total.
## Context
Pricing is in `src/pricing.ts`, tests in `test/pricing.test.ts`.
## Done when
- A test covers SAVE10, and every existing test still passes.
- `npm run check` and `npm run agent-diff-check -- --scope src/,test/` pass.Here is a change that looks finished. It adds the coupon with an as any and a @ts-ignore to get past the type checker, skips the existing discount test that started failing, adds lodash "for later", and creates a README.
-export function orderTotal(items: LineItem[]): number {
+export function orderTotal(items: LineItem[], coupon?: string): number {
const subtotal = items.reduce((sum, item) => sum + item.unitPrice * item.quantity, 0);
- return subtotal >= 10_000 ? Math.round(subtotal * 0.9) : subtotal;
+ // @ts-ignore
+ const rate = (COUPONS as any)[coupon] ?? 0;
+ const discounted = subtotal >= 10_000 ? Math.round(subtotal * 0.9) : subtotal;
+ return Math.round(discounted * (1 - rate));
}
+
+const COUPONS = { SAVE10: 0.1 };The usual verification says it is done:
$ npm run check
# tests 3
# pass 2
# fail 0
# skipped 1The diff check says it is not:
$ npm run agent-diff-check -- --scope src/,test/
BLOCK src/pricing.ts:10 silenced type error: // @ts-ignore
review src/pricing.ts:11 explicit any: const rate = (COUPONS as any)[coupon] ?? 0;
BLOCK test/pricing.test.ts:9 focused or skipped test: test.skip("orders of $100 or more get 10% off", () => {
review package.json:17 new dependency: "lodash": "^4.17.21"
review package.json outside the task's scope
review README.md outside the task's scope
2 blocking, 4 to reviewBecause AGENTS.md tells the agent to run the diff check before asking for review, the agent sees this output too, and the exit code of 1 tells it the work is not done. The blocking findings send it back to fix the type and the test properly; the review findings are for you.
8. Test the guardrails#
Guardrails that are not tested are guesses. The hook tests spawn the real scripts with the JSON Claude Code sends.

});npm test # 9 passing, including the 2 pricing testsCommon mistakes#
- Rules only in
AGENTS.md. Instructions are read, weighed, and sometimes traded off under pressure. Anything that must always hold belongs in a hook or a check. - Exit code 1 in a blocking hook. Only exit code 2 blocks a PreToolUse call; other codes are reported and the call goes ahead.
- Reasons that only say no. Tell the agent what to do instead, or it tries another way to do the same thing.
- Trusting a green check. A skipped test and a silenced error make every check green. Look at the diff, or make a script look for you.
- Hooks that fail on paths with spaces or on Windows. Use the
argsform and${CLAUDE_PROJECT_DIR}. - Untested hooks. A regular expression that does not match what you think blocks nothing. Test the hooks with real JSON input.

Extend the guardrails
- Add
agent-diff-checkto CI, so a pull request with blocking findings cannot merge, whoever wrote it. - Add a rule that flags new files in
src/without a matching test file. - Make the guard ask instead of block for
git commit, using the JSON output form withpermissionDecision: "ask"described in the Claude Code hooks documentation. - Add a
Stophook that runsnpm run checkwhen the agent says it is done, and sends any failure back.

Key takeaways
- Put what must always hold in hooks and checks, and keep
AGENTS.mdfor what helps the agent work well. - Block secret files and irreversible or outward-facing commands before they run, with exit code 2 and a reason that says what to do instead.
- Hand errors back right after the edit that caused them, and only for the edited file.
- Check every agent diff for shortcuts and scope, because a green check can hide a skipped test, and test the guardrails themselves.
